Leaderboard rankings are a poor substitute for knowing whether a model actually works well for your specific use case. Understanding what benchmarks do and don’t measure — and building your own evaluation — matters far more than chasing whatever tops a public leaderboard this month.
What Standard Benchmarks Actually Measure
- MMLU — broad academic knowledge across many subjects, via multiple-choice questions
- HumanEval / MBPP — code generation correctness against test cases
- GPQA — graduate-level science questions designed to resist simple lookup
These are useful signals of general capability, but tell you almost nothing about performance on your specific domain, tone requirements, or task structure — a model that tops MMLU can still perform poorly on your company’s specific customer support tone and format.
Why Models Hallucinate
An LLM generates the statistically most plausible next token, not a verified fact lookup — when it doesn’t actually “know” something, it still produces fluent, confident-sounding text, because fluency and factual grounding are separate properties it wasn’t specifically optimized to distinguish between.
Building Your Own Eval Set
test_cases = [
{"input": "Summarize this refund policy in one sentence: ...",
"must_contain": ["30 days", "receipt"]},
{"input": "What's our support phone number?",
"must_not_contain": ["I don't have access"]}, # should use provided context
]
def run_eval(model_fn, test_cases):
passed = 0
for case in test_cases:
output = model_fn(case["input"])
ok = all(k in output for k in case.get("must_contain", [])) and \
all(k not in output for k in case.get("must_not_contain", []))
passed += ok
if not ok:
print(f"FAILED: {case['input'][:50]}...")
print(f"{passed}/{len(test_cases)} passed")
The Practical Takeaway
Build a small, representative eval set from your actual use case — real questions, real edge cases, real failure modes you’ve seen — and re-run it every time you change the model, prompt, or retrieval setup. This tells you far more about real-world quality than any public leaderboard score ever will.
